Aircraft Maintenance in Winter 26/27: Why Hiring Early Matters

Winter maintenance can feel like something to resource once the programme is fully signed off.


The scope is confirmed, headcount is agreed and the exact dates are in the diary. Then recruitment starts.


The problem is that the engineer market hasn't been waiting for the programme to catch up.


By that point, B1 and B2 engineers, aircraft mechanics and avionics technicians with the right experience may already be discussing other projects, rotations or locations. And in aircraft maintenance, having engineers available isn't the same as having the right engineers available.


That distinction is becoming increasingly important. McKinsey estimates that the global shortfall of aviation maintenance technicians could reach around 22,000 by the end of 2026, with the gap potentially growing to around 60,000 by 2029 if current retirement, recruitment and training trends continue.


For employers planning Winter 26/27 maintenance, that doesn't mean every position needs to be filled months in advance. It does mean there is a good argument for understanding the market before the requirement becomes urgent.

Aircraft maintenance demand isn't operating in a quiet market

The wider maintenance market is already under pressure.


The strength of maintenance demand is already visible across the market. GE Aerospace reported in June 2026 that its commercial services backlog had grown to more than $170 billion. Over the previous 12 months, revenue from its internal engine shop visits had increased by around 30%, while spare parts revenue grew by more than 25%.


At the same time, IATA has highlighted aircraft delivery delays, engine durability issues, shortages of materials and spare parts, and constrained maintenance capacity as ongoing challenges for airline operations. Building human capacity is one of the four areas it says the industry needs to address.


These pressures don't sit neatly in isolation.


A delayed component, an additional shop visit or a change to a maintenance schedule can quickly alter what an employer needs from its workforce. If the available engineer market has already been mapped, there's more room to react. Starting that search once the requirement has become critical gives the business fewer options.

The real challenge is finding engineers who actually fit the programme


A large database of engineers can look reassuring until you start applying the requirements of a specific maintenance project.


For a B1 or B2 requirement, for example, employers may need to consider:


  • licence category
  • aircraft type and rating
  • recent experience
  • line, base or heavy maintenance experience
  • contract availability and start date
  • location and rotation
  • right-to-work requirements
  • rate expectations
  • travel and accommodation
  • mobilisation and onboarding time


Every extra requirement can reduce the realistic candidate pool.


Aircraft recency is a good example. Within EASA Part-66 environments, certifying staff generally need six months of relevant maintenance experience within the preceding two years, or to meet the relevant provisions for the issue of the appropriate privileges.


That doesn't mean an engineer without the required recent experience is suddenly a poor candidate. It means they may not be suitable for that particular requirement.


This is why counting CVs isn't especially useful on its own. Ten engineers on paper can quickly become three or four once type, recency, availability, location and the actual working pattern are discussed.


Good aircraft maintenance recruitment should establish those details before the employer is choosing between CVs.

What happens when winter recruitment starts too late?


Leaving recruitment later doesn't guarantee a problem. Some requirements will be filled quickly and some employers will already have strong internal networks or returning contractors they can rely on.


It does, however, give the hiring team less room when something changes.


Engineers who looked available a few weeks earlier may have committed elsewhere. Someone with the correct aircraft type might not have the recency required. A contractor might be interested in the project but not the rotation or location.


Commercial discussions can also become more reactive when there is an urgent gap to fill. We’ve looked more closely at what’s shaping Aviation contractor rates in 2026, including how licence type, aircraft recency, shift patterns, travel and mobilisation can affect the overall package.


The pressure then spreads into the recruitment process itself. Interviews need arranging quickly, compliance and documentation have less breathing room and mobilisation dates become harder to manage. Hiring managers can find themselves spending more time dealing with recruitment at exactly the point their attention is needed elsewhere in the maintenance programme.


Starting earlier doesn't remove every one of those issues. It simply gives employers more choices before the pressure builds.

Which aircraft maintenance roles are worth mapping early?


The answer will depend on the programme, but employers should pay particular attention to roles where technical requirements significantly narrow the available market.


B1 Licensed Engineers

Depending on the licence privileges and aircraft type, B1 engineers can cover mechanical, structural, powerplant and related electrical work. Aircraft type and recent experience can make the difference between somebody being broadly relevant and genuinely suitable.


B2 Licensed Engineers

B2 requirements bring their own avionics and electrical specialisms. Again, the exact aircraft and maintenance environment matter more than simply finding somebody with "B2 Engineer" on their CV.


Aircraft Mechanics and Technicians

Larger line or base maintenance programmes can create sizeable mechanic and technician requirements. Volume becomes much harder to solve at short notice when several employers are drawing from the same workforce.


Avionics Technicians

Electrical, instrumentation and avionics workloads can create more specialist requirements, particularly when employers need previous experience on particular platforms.


Supervisors and Maintenance Leads

Scaling a maintenance team isn't only about the number of engineers on the floor. Employers may also need experienced people who can lead shifts, supervise activity and support delivery across a larger workforce.


Depending on the programme, planners, quality personnel, maintenance controllers, technical services professionals and production or shift leads may also need to form part of the workforce plan.


There is a much bigger long-term workforce question behind this too. Airbus forecasts that the Aviation industry will need around 705,000 new technicians globally by 2044, as part of more than 2.35 million new aviation professionals required over the next 20 years.


That's a global long-term forecast rather than a prediction of what any individual European MRO will experience this winter, but it does show why maintenance workforce planning isn't just a Winter 26/27 issue.

So, when should employers start recruiting for Winter 26/27?


There isn't a universal date.


An employer hiring several contractors for a major heavy maintenance programme will have very different requirements from a business replacing one permanent engineer.


A better way to think about it is to separate workforce planning from the point at which an actual vacancy goes live.


You can start understanding the market before every detail is signed off.


That might mean establishing how many suitably licensed and current engineers are active in the locations you're considering, what rotations they're working, when existing contracts finish and what typically affects their willingness to move.


Once the scope, headcount and commercial approval are clear enough, formal recruitment can begin with a much better understanding of what's realistic.


The same applies at candidate level. Licence, type, recency, location, availability, rate expectations and mobilisation requirements should be qualified early rather than discovered towards the end of the hiring process.


In other words, plan the market early even if you don't need to make every hire early.


Get the brief right before you go to market


Starting earlier only helps if the requirement itself is clear.


Before approaching engineers, it's worth confirming:


  • the exact licence and aircraft type required
  • any recency requirements
  • whether the work is line, base or heavy maintenance
  • whether the position is contract or permanent
  • expected start and finish dates
  • hours, shifts and rotation
  • rate or salary
  • travel, accommodation and local transport arrangements
  • right-to-work requirements
  • interview stages and decision-makers
  • compliance and onboarding requirements
  • how quickly the business can realistically make a decision


This is particularly important for contract recruitment. A candidate can be interested in the work itself and still turn down the opportunity because the rotation, accommodation, travel arrangements or mobilisation timeline don't work for them.


The clearer those details are from the start, the easier it is to identify the people who are genuinely likely to take the job.

The aircraft maintenance labour market isn't just a numbers problem.


The useful question isn't simply "How many engineers can we find?"


It's how many are qualified for the work, have the right recent experience, are available at the right time and will realistically mobilise onto the programme.


That picture is much easier to build before a maintenance requirement becomes urgent.
